Champion Debt

Champion Debt is what happens when an organization mistakes a motivated individual for a system. Adoption runs on one person's personal credibility and favor-trading — and it works exactly until that person moves teams, burns out, or runs out of favors. It never fails gracefully.

What is Champion Debt?

In most stalled rollouts there's one person carrying it. Sometimes they have a title, usually not real authority. What they have is credibility and the willingness to spend it. That looks like leadership; it's actually a loan — the gap between what the initiative appears to have and what it actually rests on.

Why does it happen?

In the absence of a system, the rational move for a motivated person is to just carry it. The better the champion is, the less anyone notices the missing system, because the champion keeps covering for its absence — and the pattern is almost always invisible to the person holding it. They feel like the reason it's working, not the bottleneck. Both are true at once.

What breaks first?

Scale breaks first — without a sound. Governance failures get an incident; scale failure fades. Team five adopts slower than team four; team eight never gets to it because the champion got pulled onto the next fire. By the time it's visible, the conversation has shifted from 'how do we scale this' to 'was this ever going to work.'
