System Calcification happens when a process that was exactly right for your motion a year ago hasn't been updated as your market, product, or buyer moved. The system isn't broken — it's fossilized, executing the motion that used to win into a market that has stopped rewarding it.
This is the failure mode of good operators. Discipline is the thing that got you here, so discipline is the last thing you suspect. But the same rigor that made the system work is now what prevents it from adapting. Your reps run the play perfectly; the play is aimed at where the buyer used to be.
The buying environment isn't holding still. Buyers complete most of their evaluation before they talk to a rep, and the committee has grown past a handful of people with veto power across functions. A qualification model built for the buyer of two years ago disqualifies the wrong deals with total confidence.
Win rate erodes before anything obvious does, and without a signal. You don't lose the deals you were clearly going to win — you lose at the margin, slowly, in a way that looks like market noise for two or three quarters before it looks like a pattern.
Ask when your sales process was last revised based on what's actually winning deals now, not what won them when the process was written. If the answer is 'it hasn't really changed,' calcification has already started.
